PlayStation's Shock Cancelation of Kojima's New Game Now Makes Perfect Sense

Overview & Key Takeaways

PlayStation canceled Hideo Kojima's Physint, leading it to being picked up by Xbox. A new report shares insight as to why Sony may have canned it.

Earlier this week, Hideo Kojima revealed Kojima Productions' upcoming Physint had been dropped by PlayStation and found a new home at Xbox. In a post on X, he explained PlayStation had canceled Physint in June, leading the company to search for a new partner. "Please rest assured that development of PHYSINT, our genre-defining action-espionage title, is ongoing and will continue moving forward," he wrote.

On Friday, a report from Bloomberg shed light on why PlayStation canceled Physint, which was announced at a State of Play in 2024 as an “action-espionage game” that's been called a spiritual successor to Metal Gear. Multiple reasons contributed to the decision, with budget concerns and weak Death Stranding sales chief among them.

According to Bloomberg's sources, Physint was already on a path to being over-budget, even though it is still years away from being released, and it had also missed deadlines. Physint not being a permanent PlayStation exclusive was also a factor as PlayStation "was reluctant to invest hundreds of millions of dollars" in a game that would eventually land on other platforms, like Kojima Productions' Death Stranding games.

Kojima Productions partnered with 505 Games to publish the first Death Stranding on Windows PC (as well as Xbox Series X and mobile platforms). As Sony is moving away from publishing single-player games on PC, it would not get any revenue if Kojima Productions were to publish Physint on PC (or elsewhere) itself or with a different publisher.

Death Stranding and Death Stranding 2: On the Beach failed to meet PlayStation's commercial expectations. On the Beach has now sold an estimated 2.5 million copies, according to Alinea Analytics, with 1.8 million of those on PlayStation 5 and the rest on Steam. The first game sold 5 million copies in a similar timeframe, and "reached" 19 million players over five years. (It was available on Xbox Game Pass for a time, and also given away on the Epic Games Store.) Alinea Analytics pegs the combined revenue of the Death Stranding games at about $413 million against combined budgets of $250-300 million.

Sony and Kojima's relationship extends back to Metal Gear Solid's PlayStation release in 1998. Sony also quickly partnered with Kojima Productions after Kojima and his longtime publisher Konami split. As Bloomberg notes, however, "many of the PlayStation executives who had close relationships with Kojima have left the company in recent years."

Kojima is clearly building new relationships at Xbox; Kojima Productions had already partnered with Xbox on its upcoming horror title OD. "We’re honored that Kojima-san has chosen XBOX to work with KOJIMA PRODUCTIONS on PHYSINT. His ambition to challenge conventions reflects the kind of creativity we want to support at XBOX," new Xbox CEO Asha Sharma said.

Both Bloomberg and Alinea Analytics pointed to Sony's live-service flops — infamously headlined by Concord — as factors in its recent decision-making. Those failures have "led PlayStation to enact stricter production milestones, according to people familiar with the business," Bloomberg stated.

It's not surprising that Sony, as it tightens its purse strings, would cancel an expensive game after the studio's previous games didn't deliver the sales Sony expected. Still, it's not a good look for Sony, which continues to fight a PR battle over its decision to stop making physical discs come 2028.

At least Physint has found a new home with Xbox. Though, as Xbox is in the midst of layoffs that will result in thousands of people losing their jobs, one has to wonder how it has the budget for a Kojima game that surely won't be cheap.

Death Stranding Franchise Likely Barely Broke Even, Could Explain Sony Dropping Physint – Analyst

With Sony no longer involved(https://www.gamespot.com/articles/kojimas-physint-dropped-by-playstation-rescued-by-xbox/) in the production of Hideo Kojima's Metal Gear Solid spiritual successor, Physint(https://www.gamespot.com/games/physint/), people are wondering why(https://www.gamespot.com/articles/playstation-dropping-physint-has-fans-trying-to-figure-out-what-went-wrong/) the PlayStation company decided to part ways with the veteran game designer's upcoming game. Xbox has stepped in to rescue the project, resulting in a rare win for Sony's rival. At the same time, Sony is weathering a PR storm brought on by its decision to kill game discs, rising console prices, and more. Why would it take another loss in the court of public opinion? Reportedly, Kojima's recent games haven't been big earners for Sony, which could be why Sony decided to cease funding for Physint. According to a Bloomberg report(https://www.bloomberg.com/news/articles/2026-09-11/hideo-kojima-s-physint-video-game-dropped-by-playstation-goes-to-xbox), people familiar with the project have expressed concerns about Physint's development, as it has reportedly missed deadlines and could be going over budget. With Physint potentially being a timed exclusive for PlayStation, it's claimed that the company was reluctant to invest hundreds of millions of dollars in a game it would not own. Alinea Analytics' Rhys Elliott(https://alineaanalytics.substack.com/p/sony-divorces-kojima-while-nintendo) also weighed in on the situation, saying, "From a strictly financial perspective, though, I can understand Sony's position. In a vacuum, anyway. PR and optics still matter. Ballpark math: word on the street is that the first Death Stranding cost about $100 million to make, and the second somewhere in the $150 million – $200 million ballpark (longer dev cycle, COVID, and all that). Depending on marketing overhead and the opportunity cost of pulling those Guerrilla developers onto Death Stranding, the franchise has almost certainly broken even--but not by much." https://www.youtube.com/watch?v=GgSHvNF5FzM As Elliott explained, Sony is becoming increasingly cautious of which projects it funds, as it has experienced several high-profile flops in the PS5 era. "Margins are the name of the game now," Elliott added, suggesting that recent key misses from PlayStation Studios have made the company more cautious over which big-budget projects it backs. "Over the past few years, scares like Concord (cancelled, $300 million+ down the drain) and softer sales from the likes of Marathon (1.8M sold), Saros ($61 million), Marvel Tokon (725K, $49 million), and Lego Horizon Adventures (under 250K across Steam and PS5, $11 million) seem to be making PlayStation more wary." As for Death Stranding 2: On the Beach, Elliott reported that the game has sold 2.5 million copies since launch, across PS5 and PC. Of those sales, 1.8 million were on PS5 and 700,000 came from PC, resulting in $170 million in revenue. And that's probably not good enough for Sony, considering the lengthy development time for the game and the costs of featuring several celebrities in it. To make matters worse, Death Stranding 2 sales have reportedly slowed massively since launch, even with the game discounted to $40. "Meanwhile, the original Death Stranding has sold about 5 million copies at this point in its lifecycle--though it did have some deep discounts down to $20 in that window," Elliott added. All of this adds up to what could be a very disappointing investment for Sony, as it published the two Death Stranding games. After a decade, Kojima Productions has released two games that have generated around $413 million in revenue, with the sequel being noticeably less successful than the first. That total is nothing to sneeze at, but considering that Sony as a whole made over $80 billion in revenue during its 2025 financial year(https://www.sony.com/en/SonyInfo/IR/library/presen/er/pdf/25q4sonypre.pdf), Kojima's games aren't contributing a whole lot to those numbers. Parting ways with Kojima will likely save Sony money in the interim, but it's not a good look for the company at a time when its reputation continues to take a beating. Xbox pledging to support Physint is a big PR win for Microsoft's gaming division, and a move that could be more valuable as the brand aims to recapture the momentum it once had.

PlayStation Dropping Physint Has Fans Trying To Figure Out What Went Wrong

A decade ago, at its PlayStation E3 press conference, Sony introduced veteran game designer Hideo Kojima in grand fashion to show off the first trailer for Death Stranding. It's now 2026, and that partnership appears to have fizzled out, as Kojima's Metal Gear Solid spiritual successor, Physint(https://www.gamespot.com/games/physint/), has found a new home at Xbox after Sony dropped it(https://www.gamespot.com/articles/kojimas-physint-dropped-by-playstation-rescued-by-xbox/). The Metal Gear Solid creator has also confirmed that he received notice from the company that it intended to cancel Phsyint, leading to several months in which the project was shopped around before Microsoft stepped in to sign a publishing deal. It's yet another baffling decision made by Sony as it continues to set a new speedrunning record for jettisoning goodwill(https://www.gamespot.com/articles/profoundly-disappointed-is-this-companys-response-to-sonys-decision-to-end-disc-support/), and naturally, the Internet has a thing or two to say about its divorce from Kojima--including how his studio, Kojima Productions, is situated directly across the road from Sony. You can't make this stuff up! https://twitter.com/milktst/status/2097886264649490701 https://twitter.com/philiparola/status/2097938828204146875 https://twitter.com/ItsRyanHyett/status/2097944205138022833 https://bsky.app/profile/did:plc:hkkn5gfv3zwfzzeeqj3rssfn/post/3mv54aqbwg223 https://bsky.app/profile/did:plc:o5v2ehhranox5nubskub6424/post/3mv53vuhark23 https://twitter.com/FunSpeculation/status/2097886852174782611 https://twitter.com/slothsaretight3/status/2097881425408368750 https://twitter.com/realradec/status/2097906192198574122 https://twitter.com/TheVTran/status/2097902322257195516 https://twitter.com/MasterLeytrx/status/2097877698894770267 Physint is the second game from Kojima Productions to be made in partnership with Xbox--the first is his upcoming horror game OD--but don't expect to see it for a long time. While the game is a return to his Metal Gear roots(https://www.gamespot.com/articles/kojima-explains-why-physint-is-his-return-to-mgs-like-action-espionage/1100-6531835/) with its focus on stealth and espionage, Kojima is also aiming for it blur the lines(https://www.gamespot.com/articles/hideo-kojimas-physint-is-still-in-conceptual-stage/1100-6533807/) between movies and video games. Back when the project was still being supported by Sony, Kojima mentioned that it was still several years away from being released(https://www.gamespot.com/articles/hideo-kojima-says-stealth-action-game-physint-isnt-coming-any-time-soon/1100-6531630/), and that timetable may have slipped further after the Sony drama.

Xbox Will Now Publish Hideo Kojima’s Action Espionage Game Physint After PlayStation Partnership Ends

!Physint Poster Revealed Cast PlayStation Exclusive(https://gameinformer.com/sites/default/files/styles/bodydefault/public/2025/09/23/79659a8d/physintpromo.jpg.webp) Physint(https://gameinformer.com/state-of-play/2024/01/31/kojima-productions-is-working-on-a-new-action-espionage-game-with-sony), Kojima Productions’ upcoming stealth espionage game, will no longer be published by PlayStation. The console publisher has ended its collaboration on the game; meanwhile, Xbox, which is publishing Kojima’s upcoming horror game OD(https://gameinformer.com/the-game-awards-2023/2023/12/07/hideo-kojima-is-making-a-new-game-called-od-with-jordan-peele), has stepped in as Physint’s new publisher. Physint was first announced in January 2024 as Kojima Productions head Hideo Kojima’s return to action espionage. Kojima is, of course, the creator and primary creative mind of Konami’s Metal Gear series, one of the premier stealth action franchises. Little is known about Physint beyond the supporting cast(https://gameinformer.com/2025/09/23/kojima-productions-reveals-three-cast-members-poster-for-action-espionage-title-physint), which includes actors Charlee Fraser (Furiosa: A Mad Max Saga, Anyone But You), Ma Dong-seok AKA Don Lee (Train to Busan, Eternals), and Minami Hamabe (Godzilla Minus One). Kojima has yet to reveal Physint's protagonist. A social media post(https://x.com/PlayStation/status/2097875212427735146) by PlayStation states that “After careful consideration, we have made the difficult decision to step away from collaborating with Kojima Productions on its project Physint. We continue to have great admiration for Hideo Kojima’s vision for the game. "Our relationship remains strong after three decades of industry-leading, genre-defining creative cooperation, and we look forward to continued close collaboration with Hideo Kojima and his award-winning independent studio in the future.” As PlayStation mentioned, the company has a long history of publishing Kojima's work. Most recently, it served as the publisher for Kojima Productions' two Death Stranding games, the most recent of which launched last year(https://gameinformer.com/review/death-stranding-2-on-the-beach/boundless-sincerity-aside-flaws). !Game Informer News(https://gameinformer.com/sites/default/files/styles/bodydefault/public/2026/09/10/4f18d641/physint-xbox-partnership.jpg.webp) Subsequently, Xbox released a statement(https://news.xbox.com/en-us/2026/09/09/xbox-and-kojima-productions-expand-partnership-to-publish-physint/?ocid=AnnouncesocomcxbotwPhotolrn9.9.5) announcing itself as Physint's new publisher. Its message reads: Hideo Kojima has spent his career challenging conventions and expanding what games can be. Today, Kojima Productions announced the next chapter of its partnership with Xbox. "Creators have choices about where and how they bring their ideas to life. We’re honored that Kojima-san has chosen Xbox to work with Kojima Productions on Physint. His ambition to challenge conventions reflects the kind of creativity we want to support at Xbox,” said Asha Sharma, Xbox CEO “This expands our relationship with Xbox beyond OD. As we move forward with the development of Physint we remain committed to redefining the action-espionage genre for players around the world,” said Hideo Kojima, game creator and founder of Kojima Productions. In addition to OD and Physint, this relationship will also extend beyond games, with Xbox and Kojima Productions collaborating across film and television to bring new stories to broader audiences. We look forward to sharing more as development progresses. Hideo Kojima stated in May 2025 that Physint was likely 5-6 years away from release(https://gameinformer.com/2025/05/19/hideo-kojima-says-physint-his-next-action-espionage-game-is-5-6-years-away), positioning it as a next-generation title. With this move, the game will likely launch for Xbox’s upcoming console, Project Helix(https://gameinformer.com/2026/03/12/xbox-shares-new-hardware-details-for-next-generation-console-project-helix). Physint is slated to launch after OD(https://gameinformer.com/preview/2025/11/04/its-at-the-door), Kojima's upcoming horror game being developed in collaboration with filmmaker Jordan Peele and published by Xbox.
